The Client

Vaan Group is a Shopify Platinum agency known for their Brand Conversion Design framework, an approach that blends high-end brand creative with enterprise-grade technology to build eCommerce experiences that convert. Their client roster includes globally recognized brands across luxury, lifestyle, and DTC categories.

In early 2026, Vaan was acquired by a larger digital experience company, a move that expanded their reach but also introduced new layers of operational complexity. With more teams, more systems, and more cross-functional dependencies, the processes that had worked at Vaan’s previous scale were beginning to strain under the new reality.

The Challenge

Vaan’s challenge wasn’t that their operations were broken. It was that their operations were built for a different version of the company, and the gap between how things worked and how things needed to work was growing with every new project and every new integration with their parent organization.

Specifically, the team was navigating:
