The Client

Vaan Group is a Shopify Platinum agency known for its Brand Conversion Design framework, which blends high-end brand creative with enterprise-grade technology. Their client roster spans luxury, lifestyle, and DTC brands. In early 2026, Vaan was acquired by a larger digital experience company, expanding their reach and adding new layers of operational complexity in the same quarter.

The Challenge

Vaan's operations were not broken. They were built for a smaller version of the company, and the gap between how things worked and how they needed to work was widening with every new project and every new dependency on the parent organization.

Leadership knew automation was part of the answer. What they did not have was a framework for deciding which workflows were ready for AI, which needed process redesign first, and which were better left alone. They engaged Streamline to produce that picture.

The Engagement

Streamline ran a 3-week AI & Automation Readiness Assessment structured around four functional areas: Sales, Design, Project Delivery, and Strategy. The output is a single sequenced roadmap, not a generic audit.

Week 1 — Operational Discovery.

Stakeholder interviews with leadership across Sales, Design, Project Delivery, and Strategy. Process mapping of core workflows in each function: SOW drafting, prospect research, project kickoff, QA routing, client reporting, retainer analytics. Tool and systems audit covering Salesforce, Harvest, Jira, Granola, GA4, Google Workspace, Slack, and the integrations between them.

Week 2 — Opportunity Analysis.

16 automation candidates surfaced across the four teams. Each scored on impact (senior hours returned per month) and effort (build complexity, dependencies). Cost-of-inaction analysis for the top candidates. AI readiness scoring across data quality, process consistency, and tooling maturity.

Week 3 — Roadmap & Recommendations.

12 priorities sequenced into three phases over 20 weeks. 4 candidates deliberately deferred to a follow-on engagement because they depend on data that does not yet exist. Solution architecture for the top priorities, including build-vs-buy calls. Executive presentation with effort estimates, sequencing logic, and budget parameters.

What Vaan Walked Away With

A ranked inventory of 12 automation priorities, each with a sized effort estimate and a build-vs-buy call. A defensible AI readiness baseline across four teams. A shared internal language for which problems are AI-shaped and which require process work first. A sequenced 20-week implementation plan, phased so each stage produces the structured data the next stage depends on.

The roadmap is theirs. The next move is theirs to time.
